1 Identify the causes
The first step to managing inventory during product damage is to identify the sources and reasons for the damage. Is it due to poor handling, storage, packaging, or transportation? Is it due to defective or expired products, theft, or vandalism? Is it due to environmental factors, such as heat, humidity, or pests? By analyzing the root causes of product damage, you can take preventive measures to avoid or minimize them in the future.

In my experience through the years, managing inventory during receiving product damage or having damage product on hand, Best practices is to Audit your stock when it arrives to identify product that might have been damaged and place it in a designated area. Prepare a damage report for each damaged inventory item. Calculate the value of the damaged inventory at the end of the accounting cycle to write/off the loss. Retailer company must recognize the cost of that inventory in cost of goods sold assuming that some level of damage is normal). The journal entry would be to debit cost of good sold specific damage account) and the credit would be to inventory”reduce the inventory” Adjust your forecasting Helps with leveraging, have a Strategy!👍

Root cause is always the first look- Many times it is just a matter of a location change that can make a difference. You can also look at equipment or personnel issues that may have driven the damage.

2 Track and report the damage
The second step to managing inventory during product damage is to track and report the damaged items accurately and promptly. You should have a clear and consistent system for recording the quantity, type, condition, and location of the damaged goods, as well as the date, time, and responsible party for the damage. You should also communicate the information to your inventory manager, supplier, and insurer, as needed. This will help you adjust your inventory levels, claim compensation, and plan your replenishment orders.

Batch Wise Traceability report will be helpful because proper recording, receiving and issuance is necessary for tracking. Timely information to the management regarding the rework and adjustment of the damage goods will also be helpful for the inventory levels.

First of all, you should have a deep monitoring of risk assessment and mitigation. You have to analyse your product sensitivity before mapping its supply chain. There should be a buffer inventory or safety stock maintained in your premises.Your ordering should be based on the past trends or delphi method for that material or product. If you consider the product is sensitive so you at-least hold an excess 10% ordering or inventory at your endProcurement guy should work on the contract management, bundling of orders and VMI at supplier’s own premises to minimise the shortages.

3 Dispose or recover the damage
The third step to managing inventory during product damage is to dispose or recover the damaged goods appropriately. Depending on the severity and nature of the damage, you may have different options for dealing with the damaged items. You may be able to return, exchange, or repair them with your supplier. You may be able to sell, donate, or recycle them at a discounted price. You may have to discard or destroy them if they are hazardous or unsalvageable. You should follow the legal and ethical guidelines for disposing or recovering the damaged goods, and document the process and outcome.

If the concern is with packaging, see if you can fix the issue. If the damage is more blatant, then you can attempt to sell the item at a discounted price before having to mark it as a total loss.

On a production perspective, a damage product needs to be inspected and labeled for non-conformance. This product will be reviewed by Quality Engineers to make a resolution weather it will be scrapped, or weather it can be sent back for rebuild. If a decision to scrap has been made QC Engineers also have to make a decision if parts of the build can be reused or be put back into inventory. If a non conformance or Damage comes from a vendor or supplier, usually buyers needs to communicate with the supplier regarding the non-conformance item and provide documentation of report to them. Vendors or suppliers will then have to decide weather to replace or issue credit for the damage items.

Deciding of dispose or rework/recover of the damage product is the critical decision. There should be the levels set for the rejection decide by the QA and compliance as per product's condition. If the product is dangerous for the consumer discard it as per the SOP decided by the management and if there is a way to recover the damage then rework it and keep trace this batch for future outcomes.

This is a vague question that would be better answered with more details. Depending upon the value of the damaged goods and the size of the organization dealing with the challenge would greatly impact the correct course of action to take.

Deciding whether to dispose of damaged products or attempt recovery is a critical judgment call. Efficient disposal methods must be environmentally responsible, while recovery efforts might involve salvageable components or materials. Balancing cost-effectiveness with sustainability is key in making informed choices that align with overall business objectives.

An incident lead to damage is reflect process gap and it should be treated as improvement opportunity. Most of the time, employees been penalised on the inventory damage which lead them to loose confidence in handling inventory. Thus, a periodic review in the process and risk assessment will help to improvise processes from time to time.

In my experience, ensuring the damaged product returned to the store has credit by the supplier, is necessary for your staff processing the return. The damaged product that can be credited by the supplier if it’s thrown away, is money that the store is not going to receive and is revenue lost for the store.

First thing I would do is to identify if it is still salable. Often times the packaging may be damaged but the product is still safe to sell. If it is still safe to sell mark it down to get it removed from Computer Assisted Ordering. If it is not safe to sell, remove it from inventory and either throw it away or return to manufacturer or warehouse for credit.
